Try in edit mode selecting all vertices, and hitting "recompute normals" in the toolshelf on the left? – ajwood Nov 08 '14 at 00:38

Sounds to me like you have non-manifold topology, which makes it so the normals of some faces will always be inconsistent with neighboring faces. – gandalf3 Nov 08 '14 at 07:40
